Out with Reductionist Approach: Getting Real With Regeneration in Project Management

Back in 2009, when GPM started its journey, our mission was deeply rooted in environmental sustainability—hence the name Green Project Management. Looking back, I often joke that if I had Marty McFly’s DeLorean, I’d do a lot of cool things, and yes, one of them would probably be changing our name. But here we are, and in many ways, the name has become part of our story. In the beginning, we were laser-focused on the green aspects of sustainability. That focus aligned well with the needs of the era—the business world just beginning to take serious notice of the environmental crises mounting around it. Yet, as we moved forward, it became clear that sustainability demanded more than green initiatives. It required a nuanced balance of environmental, social, and economic factors.\ This shift was not just a pivot but a transformation. Early on, we were using the P2 method—Process and Prioritization—thanks to the genius of my good friend Phil Pease. P2 was a great home-grown PM method. I added in the sustainability aspects when we established the program management office (PMO) and laid the groundwork for what would later become the PRiSM methodology that GPM teaches today. Ooh. Here is the newly refreshed PRiSM logo for 2025.

Cool huh? 

While effective, it became evident that focusing solely on environmental dimensions left other essential aspects—social and economic—underdeveloped. The realization of this broader scope led to the creation of the P5 Standard, which considers People, Planet, Prosperity, Process, and Product. Winning the IPMA Achievement Award in 2013 for this innovation validated the work and solidified our belief in integrating sustainability comprehensively into project management. At this point, GPM was no longer simply a green organization—it was an advocate for holistic sustainability practices. We had evolved, but the journey was far from over. As GPM grew, so too did our responsibilities. Opportunities to engage at significant forums, including COP and United Nations events, demanded a more sophisticated, global perspective. Our work had to not only support project professionals but also influence the broader discourse on sustainability and climate action. This realization forced us to redefine our ambitions and capabilities. We had to adopt a regenerative mindset—a perspective that doesn't just aim to sustain but seeks to restore and enhance the systems we impact. I was an accidental project manager, and I know many of you reading this can probably relate to that.  I was also an accidental entrepreneur. This unintended path taught me and the team at GPM so much about progress, adaptation, and leadership. And yet, as we reflect on where the broader sustainability movement stands today, I know that I speak for all of us that we feel a deep sense of frustration.

The Rant: The Sustainability Movement Is Stuck

Despite the progress we’ve made (and I mean the collective we), the sustainability movement at large is stuck on its laurels of reductionism. Too often, I see superficial nods to systems thinking—token mentions in reports and strategies—but when it comes to action, we snap right back to resource management and incremental reduction. How much less can we use? How much can we offset? These are the wrong questions. Here’s the truth: until we come to grips with the fact that we are nature, nothing will change. Not just part of nature. Not separate from it. Not its stewards or managers. We are nature, intrinsically and inescapably. The forests, the oceans, the air we breathe—they aren’t "resources"; they’re us. Every time we treat nature as an "other," we perpetuate the illusion that sustainability can be achieved without fundamentally changing how we see ourselves. Take the prevailing obsession with resource management. It’s emblematic of sustainability’s failure to evolve. We celebrate efficiency gains and reductions like they’re transformative when, at best, they’re temporary reprieves. Yes, reducing emissions or saving water is better than doing nothing, but it’s not regeneration. It’s not systems thinking. It’s clinging to the idea that we can tweak a broken system just enough to keep it limping along. As sustainable project management becomes more mainstream, you will no doubt see others come out with books, tools and methods.  Some will imitiate us (we will be flattered) but will most likely use the reductionist approach. Here is an example: Systems thinking, when done right, doesn’t just ask how we can do less harm; it asks how we can heal and regenerate the systems we’ve damaged. That’s a far bigger challenge—and one that requires us to rethink everything, from the ground up.

From Reduction to Regeneration: Rethinking Project Impacts

Traditionally, project management approaches have framed sustainability as damage control, often relying on statements like this: "In a project, the project team should assess any negative impacts on society and the environment that might occur during the project lifecycle and work to reduce negative impacts." At first glance, this statement seems practical, even responsible. However, it reflects a reductionist mindset, one that assumes harm is inevitable and that the best we can do is minimize it. This approach is not only outdated but also inadequate for addressing the urgent, interconnected challenges we face today.

Why This Thinking is Limiting

This statement positions the team as reactive, focusing on harm reduction rather than envisioning a project as a catalyst for positive change. By centering on "negative impacts," it perpetuates the idea that projects are inherently disruptive to society and the environment, sidelining opportunities to create regenerative benefits. Additionally, this perspective fails to consider the systemic interdependence of projects with the natural and social ecosystems they affect. It isolates the project lifecycle from its broader context, reducing its role to one of mitigation rather than active restoration or enhancement.

A Regenerative Reframe

What if, instead, projects were seen as opportunities to restore balance, enhance ecosystems, and uplift communities? A regenerative approach might reframe the statement as follows: "In a project, the team should actively design processes and outcomes that enhance societal well-being and restore environmental health, ensuring the project leaves systems in a better state than they were before." This perspective moves beyond minimizing harm to actively contributing to the resilience of social and ecological systems. It recognizes the inherent potential of projects to regenerate degraded environments, build stronger communities, and foster economic prosperity.

The Power of Regeneration in Action

Consider a construction project. A reductionist mindset might focus on limiting deforestation, reducing noise pollution, or managing water runoff to acceptable levels. While these are valuable efforts, a regenerative approach would go further: integrating design elements like rewilding unused land to support biodiversity, using renewable materials that sequester carbon, or collaborating with local communities to co-create spaces that promote long-term social and economic growth.

Why This Shift Matters

Reductionist thinking limits the scope of a project team’s influence to damage control. In contrast, regenerative thinking inspires innovation and systemic change, aligning with the urgent need to address climate change, biodiversity loss, and social inequities. By shifting the narrative from harm reduction to systemic regeneration, we unlock the true potential of projects to contribute meaningfully to a thriving future. The question is no longer "How can we reduce harm?" but "How can we leave the world better than we found it?" The answer lies in embracing regeneration at the core of every project.

A Call for Regeneration

At GPM, this is why we embraced regeneration. It’s a philosophy and a practice that acknowledges the interdependence of all systems—ecological, economic, and social. Regeneration isn’t about sustaining the status quo; it’s about building something better, where prosperity and biodiversity thrive together. It’s about moving beyond “less bad” and asking, “What does thriving look like?” But here’s where I get frustrated: despite the obvious need for this mindset, the broader sustainability community resists. It clings to the comfort of metrics and incremental goals, reluctant to grapple with the larger truth that sustainability isn’t a problem to be solved—it’s a way of being that demands profound change. This is the hard work of systems thinking. And until we embrace it fully, we’re stuck. Here’s the core message again: We are nature. The moment we accept this truth is the moment everything changes. It forces us to stop treating sustainability as a project or an option and start treating it as the foundation of every decision, every action, every system we create. Only then can we move from sustaining to thriving. The sustainability movement needs to wake up. If you’re in this field—whether you’re managing projects, designing strategies, or shaping policy—ask yourself: Are you ready to lead a regenerative future, or are you content sustaining the same tired models that got us here?

Choose Wisely

When we at GPM developed the new competence framework, we knew it couldn’t just address the skills of yesterday’s project managers. It had to speak to the urgent, complex challenges we face today while equipping professionals to lead us into a regenerative future. That’s why we introduced two key competence areas: Living Systems Stewardship and Regenerative Design. These areas aren’t just lofty ideals—they’re grounded in actionable competencies, like fostering support for the planet, protecting biodiversity, and restoring ecological balance.

Let’s break it down: 

  • Fostering Support for the Planet and All Life (2.1)
    • True sustainability begins with active stewardship, not just compliance. Project managers play a pivotal role in fostering conditions where natural and human systems thrive together. This involves going beyond meeting environmental laws (2.1.1) to proactively contributing to global ecological health through meaningful goals, actionable measures, and collaborative efforts (2.1.2). Supporting the planet means creating outcomes that restore and regenerate life systems rather than merely preventing harm.
  • Protecting Biodiversity (2.2)
    • Biodiversity is the foundation of all thriving ecosystems. Protecting it requires project managers to champion initiatives that restore and enhance biodiversity (2.2.1) and actively collaborate with stakeholders to regenerate ecosystems through sustainable land and water use (2.2.2). These competencies challenge managers to embrace their role as co-creators of resilient, life-enriching systems, understanding that biodiversity is dynamic, interconnected, and essential for all life.
  • Preserving Natural Resources (2.3)
    • Natural resources are not merely commodities to be managed but living elements of a broader system that demands regeneration. Project managers must track resource usage (2.3.1) to uncover opportunities for replenishment and cyclical use. Collaborating with stakeholders (2.3.3), they can co-design approaches that minimize extraction and actively restore resource health. Preservation efforts (2.3.2) should focus on long-term regeneration to create systems where resources are not consumed but renewed.
  • Restoring Ecological Balance (2.4)
    • Addressing pollution and greenhouse gas emissions is a vital step toward regenerating ecological balance. Project managers must lead efforts to transform linear processes into circular ones, turning pollution into opportunities for ecological renewal. By tracking emissions (2.4.1), reducing impacts (2.4.2), and developing prevention strategies (2.4.3), they contribute to creating thriving systems where balance and harmony are restored to the natural world.
  • Striving for Net-Positive Outcomes (8.1)
    • Regeneration is the next frontier for project management. Achieving net-positive outcomes requires applying regenerative design principles (8.1.1), aligning project goals with global biodiversity targets (8.1.2), and leveraging systems thinking to uncover synergies between social, environmental, and economic systems (8.1.3). This approach shifts the focus from harm reduction to actively creating conditions where all systems can flourish together.
  • Ensuring That Design Choices Restore Degraded Ecosystems and Enhance Biodiversity (8.2)
    • Every design decision is an opportunity to heal and enhance. Project managers must embed regenerative approaches into their projects (8.2.1), employing nature-inspired design techniques (8.2.2) to reduce environmental impacts and foster renewal. By raising awareness and bringing stakeholders into the regenerative process (8.2.3), project managers create ripple effects that restore ecosystems and enrich biodiversity.
  • Advancing Regenerative Outcomes Through Integration (8.3)
    • Regenerative solutions must reflect a holistic balance of ecological, social, and cultural priorities (8.3.1). Project managers must establish frameworks that connect design choices to measurable, long-term impacts (8.3.2) and develop innovation pathways that prioritize ecosystem restoration, biodiversity enhancement, and human well-being (8.3.3). This integrated approach ensures that regeneration becomes a measurable, achievable reality embedded in every project.
These competencies aren’t theoretical. They reflect the real, tangible skills project managers need to lead regenerative change. They equip us to make choices that not only align with immediate project goals but also contribute to long-term ecosystem health, biodiversity, and human well-being. The bottom line is this: We need project managers who can think holistically, act courageously, and design regeneratively. Every decision matters. Every action ripples outward. The question is, will we use our influence to sustain systems that are broken or regenerate systems that allow life to thrive? The choice is ours. Choose wisely.
